Could Xbox Pull Off a SEGA-Style Transformation? Shawn Layden Thinks It’s the Only Way [VIDEO]

Former PlayStation boss Shawn Layden believes “Xbox’s cross-platform strategy could work,” but only if Microsoft follows SEGA’s blueprint. The ex-PlayStation executive, now at Tencent, understands the gaming industry inside and out and has a clear view of Microsoft’s current approach.

 

Shawn Layden remains one of the most well-known figures in the gaming world. While he no longer works at PlayStation—where he served as the CEO of Sony Interactive Entertainment until 2019—he continues to actively analyze and discuss industry trends. Now at Tencent, the American businessman regularly shares his insights. This time, he explained how Xbox’s multiplatform strategy could succeed—if it follows the SEGA model.

During an interview with the Kiwi Talkz YouTube channel—which recently made headlines for deleting a controversial GTA 6 interview—Layden stated that while Xbox’s approach could be successful, it would also make it more difficult to create a FOMO (fear of missing out) effect among Xbox players. According to him, releasing games across multiple platforms might increase revenue, but it simultaneously weakens exclusivity as a marketing tool.

In recent days, Microsoft has confirmed that several former Xbox exclusives are making their way to PS5, including Forza Horizon 5, while Indiana Jones and the Great Circle has been slated for a spring release for months. Xbox division head Phil Spencer has also made it clear that there are “no red lines” regarding future cross-platform releases—a stance that mirrors SEGA’s shift away from hardware manufacturing to a third-party software publishing model.

 

If Xbox Follows SEGA’s Lead, Success Could Be Inevitable

 

Layden recalled how SEGA, following the commercial failure of the Dreamcast in 2001, reinvented itself as a software-focused company, bringing its games to other platforms with varying degrees of success. Over the years, the company solidified key franchises like Like a Dragon and Persona, while capitalizing on Sonic’s transmedia expansion. For Layden, this proves that Microsoft could create a profitable and sustainable model by embracing a similar strategy.

Microsoft’s cross-platform approach remains a divisive topic in the industry. Some see it as a sign of progress and adaptability, while others fear it could dilute the Xbox brand’s identity. For now, the company seems committed to expanding its distribution model—but just how far it will go remains to be seen.
